Attribution vs Incrementality vs MMM for Agencies
Build an agency measurement stack that assigns daily attribution, controlled lift studies and marketing mix modeling to the decisions each method can support.
The Advertisng Research Team studies observable public Meta and Google ad evidence, documents limitations, and turns repeatable findings into agency research workflows.
Direct answer
A reliable marketing measurement stack gives each method a different job: attribution supports daily campaign optimization, controlled lift tests estimate causal incrementality, and marketing mix modeling guides portfolio and budget decisions over longer periods. When they disagree, agencies should check data definitions and maturity first, then let the method designed for the decision carry the most weight instead of averaging incompatible numbers.
Why are attribution, lift studies and MMM being discussed together now?
Google's September 2 Ads Decoded measurement episode framed a problem agencies encounter in real accounts: attribution, incrementality experiments and marketing mix modeling can point in different directions. The useful conclusion is not that one method is universally correct. Each method observes a different slice of the marketing system and answers a different question.
Google Analytics defines attribution as assigning credit to touchpoints along a user's path to a key event. Its data-driven model uses account data to distribute that credit. That makes attribution useful for understanding and optimizing observable journeys, but credit allocation is not the same as a randomized estimate of causality.
Google Ads Lift studies instead compare treatment and control groups. Conversion Lift estimates conversions caused by ads by comparing users or geographies that saw ads with comparable groups that did not. Availability, feasibility, study power and setup requirements vary; the Help documentation says the capability is not available to every account.
Meridian is Google's open-source marketing mix modeling framework. MMM works at an aggregate level and can estimate the relationship between media and outcomes over longer periods. Its usefulness depends on the quality, granularity and coverage of the input data, plus assumptions made during modeling.
What job should each measurement layer perform?
Do not ask every tool to settle every decision. Use the method whose design matches the decision horizon and causal burden.
Original artifact: agency measurement decision matrix
| Layer | Primary agency question | Typical cadence | Minimum evidence gate | Appropriate use | What it cannot settle alone |
|---|---|---|---|---|---|
| Operational attribution | Which observable campaigns and journeys are receiving conversion credit? | Daily to weekly, after the conversion-lag window | Stable event definitions, campaign IDs, consent mode and import reconciliation | Pacing, diagnosis, campaign optimization and journey analysis | Whether the credited touchpoint caused the conversion |
| Controlled incrementality | Did advertising cause additional conversions for the tested population and period? | Periodic, when the account is eligible and the study is adequately powered | Valid treatment/control design, feasible holdout, stable setup and mature results | Causal validation of a defined campaign, channel or intervention | Every market condition, creative explanation or long-term portfolio effect |
| Marketing mix modeling | How are channels and external factors associated with business outcomes over time? | Monthly or quarterly planning cycles | Sufficient historical data, consistent taxonomy, documented controls and model diagnostics | Portfolio allocation, scenario planning and longer-term budget discussion | User-level journeys or certain causal proof from observational inputs alone |
The matrix is a decision hierarchy, not a formula for averaging three numbers. A daily bid adjustment should not wait for a quarterly model refresh. A board-level budget reallocation should not rely only on a seven-day platform attribution window.
Why can the methods disagree without one being broken?
They can differ because they use different units, windows, populations and assumptions.
Attribution may use user or event paths that platforms can observe and model. A lift study uses a particular eligible population and holdout during a defined test. MMM often uses aggregated media, business and control variables over a much longer time series. One method may report conversions, another incremental conversions, and another estimated contribution to sales or revenue.
Before escalating a disagreement, check:
- whether all systems use the same conversion definition;
- whether time zones, currencies, campaign identifiers and reporting windows align;
- whether late conversions or modeled events are still updating;
- whether the lift study was adequately powered and completed without major contamination;
- whether the MMM taxonomy and historical inputs include the same media scope; and
- whether the business question actually matches the method being cited.
Google Analytics notes that attributed data can update for up to 12 days as modeled key events improve. An agency should not compare an immature attribution export with a finalized experiment or quarterly model and call the gap a failure.
How should an agency resolve a measurement disagreement?
Start with the decision, not the preferred dashboard.
If the question is whether to change bids, budgets or creative inside a live campaign, use reconciled attribution and campaign evidence after the lag window. If the question is whether a defined advertising intervention created incremental conversions, a valid lift experiment should carry more causal weight for that tested context. If the question is how to plan a portfolio across channels and external conditions over a longer horizon, use a reviewed MMM with sensitivity analysis and documented limitations.
Do not quietly pick the largest number. Record the disagreement, the systems compared, the conversion definitions, the relevant periods, the selected decision method and the reason it is fit for that decision. Preserve the other results as diagnostic evidence.
When a bidding change is also involved, separate measurement disagreement from platform-control changes. The Google Ads target-based bidding checklist shows why lag-aware review and a stable comparison window matter before changing a target.
What data-quality checks come before model choice?
A sophisticated method cannot repair inconsistent source data. Meridian's own pre-modeling guidance begins with exploratory data analysis and data-quality review.
For an agency, the minimum audit should reconcile:
- conversion names, values and deduplication rules;
- channel, campaign and market taxonomies;
- spend, impression and click totals against source systems;
- currency, time zone and tax treatment;
- missing or duplicated dates;
- consent and modeled-event disclosures;
- promotions, pricing changes, distribution shifts and other business controls; and
- the period in which conversions are allowed to mature.
If Meta costs or other non-Google campaign data are imported into Analytics, complete the GA4 campaign-data import validation checklist first. A measurement debate built on unmatched campaign IDs or currencies is a data-pipeline problem, not an attribution philosophy problem.
How should boutique agencies in India operate when data is limited?
Smaller accounts may not have enough eligible volume or historical depth for every method. Do not force a lift study or MMM because the framework looks complete.
Use the strongest feasible layer and document the gap. A lower-volume client may begin with governed event definitions, platform attribution, CRM reconciliation and carefully bounded campaign tests. As data accumulates, assess lift-study feasibility with the account team and evaluate whether the time series is adequate for MMM. Google's Help pages explicitly make account availability and study feasibility conditions, so no India agency should promise a study before those checks.
The goal is not to possess every measurement product. It is to stop one incomplete metric from governing a decision it was not designed to answer.
Where does public competitor-ad research fit?
Public Meta and Google advertising evidence supports a different layer of work. It can show observable creative formats, messages, offers, calls to action, destinations, advertiser identities and served-date context. Those observations can improve a brief or produce a testable hypothesis.
The multi-platform ad-intelligence framework explains how to compare observable evidence without flattening platform differences. The evidence-first creative analysis rubric helps teams label what they can see before proposing a causal story.
Advertisng's public Meta and Google ad workspace can organize competitor references for an agency team. The client's private attribution, CRM, experiment and commercial data should remain the evidence base for performance and incrementality decisions.
What can public ad data not prove?
Public ad data cannot prove a competitor's budget, bids, targeting, attribution model, conversion window, modeled-event share, lift-study design, MMM inputs, conversions, revenue, profit, customer quality or incrementality. Repeatedly seeing an ad does not establish that it caused sales or that the advertiser's measurement stack prefers it. Public evidence can support creative and market hypotheses; it cannot validate a competitor's causal performance.
Frequently asked questions
Is data-driven attribution an incrementality test?
No. Data-driven attribution distributes conversion credit across observed touchpoints using account data. A lift study estimates incremental impact through a treatment-and-control design. They answer related but different questions.
Should an agency replace attribution with MMM?
No. MMM is suited to longer-horizon portfolio questions, while attribution remains useful for operational journey and campaign decisions. Use both only when the client's data and decision needs justify them.
What should win when a lift study and platform attribution disagree?
For the causal effect of the specific tested intervention and period, a valid, adequately powered lift study should carry more weight. First verify conversion definitions, study integrity and maturity. Do not generalize one test to every channel or future period.
Can a small advertiser run Google Conversion Lift?
Not always. Google's documentation says Conversion Lift is not available to all accounts and requires feasibility checks, sufficient study power and an account representative. Verify eligibility before promising it.
How often should an agency update an MMM?
Use a cadence that matches data availability and planning needs. Monthly or quarterly review may be appropriate, but there is no universal schedule. Re-run diagnostics when taxonomy, media scope, business conditions or input quality materially changes.
A restrained next step
For the next client measurement review, name the decision first, assign it to one row of the decision matrix, and reconcile definitions before comparing results. Use Advertisng only to organize observable public creative evidence that sharpens the test hypothesis; keep causal and commercial conclusions inside the client's governed first-party measurement stack.
